Compass Group PLC Case Study.

>> Executive Summary

Compass Group plc, a global leader in food and support services, engaged PL Projects (PLP) to deliver structured planning and governance support for a large-scale, multi-site service takeover programme for Sanofi, spanning over 60 sites across six continents. The project required seamless coordination, rapid mobilisation, and precise delivery within tight contractual timelines – all while ensuring business continuity and maintaining stakeholder confidence.

PL Projects implemented a comprehensive, end-to-end project planning framework that combined standardisation with local adaptability. A weekly planning and reporting cycle was introduced to provide clear visibility of milestones, risks, and dependencies across all regions. Tailored planning templates were created to accommodate each site’s unique operational context, while strategic roadmaps offered a unified view of cross-site dependencies and priorities. Regular executive engagement forums ensured senior stakeholders remained informed, aligned, and empowered to make timely decisions.

Despite significant challenges – including varying levels of project maturity, limited resource capacity, and stringent contractual deadlines – PL Projects delivered a structured, scalable solution. Through hands-on mentoring, resource mapping, and proactive risk management, the programme maintained momentum and met delivery targets across all locations.

The result was a smooth, controlled transition that strengthened Compass Group’s governance and delivery capability. The project enhanced visibility, operational consistency, and stakeholder trust, while creating a repeatable planning model that Compass can leverage for future rollouts. This engagement demonstrates PL Projects’ expertise in enabling global organisations to manage complex transformations with confidence, control, and lasting impact.

The Challenge.

A global, R&D-driven biopharmaceutical organisation focusing on innovative prescription medicines, vaccines for infectious-disease prevention, and consumer health products for everyday wellness. After securing a contract to take over services from multiple incumbent suppliers for food and facilities management services, Compass engaged PL Projects to provide tailored planning and delivery support. This included facilitating the handover of services from incumbent suppliers, agreeing the scope of services to be delivered by Compass Group, and implementing the agreed services across more than 60 sites on six continents. Each site presented unique operational requirements and stakeholder structures, with varying levels of project and programme delivery maturity.

Compass Group required a structured and efficient project-planning framework to manage this, to maintain consistency, visibility, and control across all sites while ensuring smooth transitions without operational disruption. Senior stakeholders also needed confidence that timelines, risks, and dependencies were being actively managed.

The Solution.

Our team implemented a comprehensive, end-to-end project-planning service tailored to Compass Group’s requirements:

  • Weekly Planning & Reporting Cycle: We introduced a structured weekly cycle for planning and reporting, including milestone reviews, risk logs, and issue tracking. Each week’s output provided a clear, visual snapshot of progress and potential blockers, allowing proactive intervention before small issues could escalate. This rhythm ensured all teams – site-based and corporate – stayed aligned and accountable. The reporting was tailored to the audience to best influence and inform key decision points throughout the programme.
  • Tailored Planning Templates: Recognising that no two sites were identical, we created bespoke planning templates for each location. Templates captured site-specific operational details, local risk factors, resource requirements, and critical dependencies. This allowed local teams to plan effectively while ensuring central oversight maintained standardisation and comparability across sites.
  • Strategic Planning: Beyond day-to-day scheduling, we developed overarching programme roadmaps highlighting key milestones, inter-site dependencies, and contingency plans. This enabled Compass Group to anticipate challenges, optimise resource allocation, and prioritise high-impact actions to keep all takeovers on track.
  • Senior Stakeholder Engagement & Management: We established regular forums for executive sponsors, regional leads, and site managers. These sessions focused on strategic updates, risk resolution, and decision-making, providing senior stakeholders with clear insight and confidence. By facilitating transparent communication and structured escalation pathways, we ensured everyone remained aligned on priorities and outcomes.

The Outcome.

The project-planning service delivered tangible and measurable results across Compass Group’s multi-site takeover programme:

  • Operational Consistency: Standardised planning processes and tailored templates ensured every site followed a clear framework, reducing variation and minimising errors during handovers.
  • Improved Visibility & Control: Weekly reporting and dashboards provided real-time insight into progress, risks, and dependencies, enabling proactive decision-making and quicker mitigation of potential delays.
  • Risk Reduction: Early identification and management of operational and resource risks across sites prevented disruptions and safeguarded service quality during transitions.
  • Enhanced Stakeholder Confidence: Regular engagement with senior executives and regional leads created transparency and trust, ensuring critical decisions were informed and timely.
  • Strategic Alignment: Centralised oversight and roadmaps enabled better prioritisation of high-impact actions, maximising efficiency across the entire project portfolio.
  • Scalability for Future Rollouts: The frameworks and templates developed created a repeatable model that Compass can deploy for future site expansions or operational transitions with minimal additional effort.

Ultimately, Compass Group achieved smooth, controlled site takeovers, strengthened governance, and a foundation for ongoing operational excellence across its network.

Key Obstacles.

During the multi-site takeover programme, Compass Group faced several critical challenges:

  • Varied Levels of Project Management Maturity Among Delivery Staff: Teams across different sites had differing experience and comfort with structured project management processes, resulting in inconsistencies in planning, reporting, and risk management.
  • Resource Capacity to Deliver: Limited staff availability and competing operational priorities created potential bottlenecks, threatening the timely completion of site takeovers and key deliverables.
  • Contractual Time Constraints: Each site takeover was bound by strict contractual deadlines, leaving minimal margin for delays or unforeseen issues and increasing the risk of operational or compliance challenges.

Strategic Solutions.

To overcome these obstacles, our team implemented targeted, practical strategies:

  • Enhancing Project Management Capability: Tailored training, guidance and support was delivered to site teams, introducing standardised templates, clear reporting requirements, and step-by-step planning workflows. Mentoring and weekly check-ins reinforced adherence and built confidence across all levels of experience.
  • Optimising Resource Allocation: Resource-mapping as part of the planning process  identified bottlenecks and critical dependencies. Phased rollout schedules, prioritisation of high-impact activities, and contingency planning ensured that resource limitations did not affect programme delivery.
  • Managing Time Constraints: Detailed milestone roadmaps and rigorous weekly reporting cycles provided visibility against contractual commitments. Early identification of risks and structured escalation protocols allowed rapid resolution of issues, while close engagement with senior stakeholders ensured timely decisions and alignment with deadlines.

These solutions collectively ensured smooth, efficient site transitions, minimised operational disruption, and maintained compliance and stakeholder confidence throughout the programme.
